The facilitator wears three hats and moves between them before and throughout the session. Their role is not to produce content on behalf of the group, but to hold the conditions that allow the group to work well.

Manage the process

Before the session

  • Define the objective and expected outcomes
  • Design the agenda and activities
  • Choose the right methods based on the objective
  • Prepare the material and space

During the session

  • Keep the group on track
  • Manage time and energy

Guide & welcome

Create the frame

  • Welcome everyone and set the tone
  • Create a safe space for all opinions
  • Encourage balanced participation
  • Handle power dynamics with care

At all times

  • Stay curious, without judgment
  • Make room for different thinking styles

Neutral observer

Stay objective

  • Focus on how the group works, not on what it decides
  • Describe what you observe without judging
  • Reflect observed patterns back to the group
  • Avoid taking sides on the content

The key question

  • “What does this group need now?”

Facilitation is

  • Creating the conditions for the group to think effectively together
  • Holding the process so others can focus on the content
  • Making sure all voices are heard and taken into account
  • Moving the group toward a clear outcome
  • Adapting in real time to the group's needs

Facilitation is not

  • Teaching or presenting content
  • Making decisions instead of the group
  • Being neutral about everything: you can have opinions about the process
